Keurig Dr Pepper (KDP) has transformed itself from an outsider to a notable player in the energy drink sector within a span of four years. The company's strategic approach, termed 'build-buy-partner,' has been instrumental in this growth. Since 2021, KDP's energy drink portfolio has expanded at a compound annual growth rate of 11%, increasing from $19 billion to $30 billion by the first quarter of 2026, capturing about 8% of the market during this period.

CEO Timothy Cofer highlighted this growth at the Deutsche Bank’s 23rd annual Global Consumer Conference on June 3. He stated that the success of KDP's energy segment was due to a flexible strategy that involved varying levels of investment and multiple types of commercial arrangements. This strategy includes organic brand extensions, distribution partnerships, equity investments, and acquisitions.

A significant aspect of KDP's strategy is its diverse portfolio of brands that cater to different consumer needs and demographics. These brands include the female-focused Bloom, distributed through a partnership with Nutrabolt, and Black Rifle Coffee, which appeals to a more male demographic. Another key brand, C4, was included in the portfolio through a 30% stake in Nutrabolt for $863 million in 2022, while Ghost was acquired through a 60% stake in 2024 with plans to acquire the remaining 40% by 2028.

KDP's growth strategy also capitalizes on increasing consumer interest in zero-sugar energy drinks. Retail sales of these drinks surged by 18%, reaching $16 billion between 2021 and early 2026, compared to a 4% increase for regular energy drinks, which totaled $13 billion in the same period.

Cofer emphasized the importance of evaluating potential partnerships or acquisitions based on their standalone sales and distribution potential. This approach allows KDP to enhance operational leverage and benefit from scale effects, which are crucial for driving incremental volume and profit across its brand portfolio.

In addition to its energy drink ventures, KDP is poised to apply its 'build-buy-partner' strategy to other product categories. This approach will potentially allow KDP to explore new market opportunities through a combination of partnerships, investments, acquisitions, and organic growth.
